Restructuring & turnaround

Clear accountability and a credible path back to cash — structure, performance and creditor-ready numbers.

When roles blur, margins thin or cash tightens, more effort is not the answer. We diagnose how the organisation and its finances really work and build one plan: a cleaner structure with clear accountabilities, a cost and cash recovery programme and — where debt is the issue — a restructuring proposal with the numbers lenders and creditors need. Where a formal route is appropriate, for example preventive settlement under the Saudi Bankruptcy Law, we prepare the operational and financial case and work alongside your legal counsel. The organisational side of this work is the engagement type we completed for TDCO / Abaad Fanniya in Riyadh.

Who it is for
  • Contractors, developers and family groups under cash or margin pressure
  • SMEs that have outgrown their structure and lost control of cost
  • Boards and lenders who need an independent view of the recovery plan

What you get

  • Diagnostic of structure, cost and cash — with evidence
  • A 13-week cash forecast and a stabilisation plan
  • Target organisation, role charters and a restructuring plan with scenarios
  • KPI scorecard and coached review meetings
How it works
  1. Diagnose

Interviews, decision mapping, cost and cash review, a 13-week cash forecast and quick wins.

  2. Stabilise

Protect cash: cost holds, a collections and payables plan, project-profitability review and creditor communication.

  3. Restructure

Target structure and role charters; a business plan and restructuring proposal with scenarios; options with lenders and creditors, including formal procedures where suitable.

  4. Perform and hand over

KPIs per role, a scorecard and a review rhythm; the first review cycles run together; progress reported to owners and lenders.

Typical timeline

Weeks 1–2
Diagnose and stabilise
Weeks 3–8
Design the recovery plan
Weeks 8–14
Execute and hand over
Questions we get
Will this mean layoffs?

Not by default. The aim is clarity and accountability; headcount decisions stay with the owner and are made on evidence.

Do you replace our lawyers or advisers?

No. Formal procedures need legal counsel and, where the law requires it, licensed practitioners. We prepare the operational and financial case and work with them.

Do you work with our HR team?

Yes — HR owns the people process; we bring the structure, the numbers and the method.

How do you keep it from sliding back?

The review rhythm: we run the first cycles with you until the scorecard and the meetings are habit.
